"We saw the full life cycle of the platform – the good, the bad, and the ugly," Jauregui stated. "TikTok Shop was a huge inflection point for our brand. The first 18 months were TikTok Shop’s golden age. And in 2025, with the potential TikTok ban, we didn’t know if it would survive. And at the same time, the platform became pay-to-play, unlike the golden age when organic conversions were through the roof. We then pulled back."

This period of withdrawal, however, was short-lived. The brand observed a subsequent slowdown in conversions across its other sales channels, prompting a strategic decision to re-engage with TikTok Shop. In 2026, BK Beauty has refocused its efforts on the platform, recognizing its continued importance as a "core discovery engine." The understanding is that trends and customer engagement initiated on TikTok often ripple across other sales channels.

The Economics of Creator Engagement on TikTok

The "pay-to-play" nature of TikTok Shop extends beyond direct advertising spend. Jauregui detailed the significant investments required in product sampling and creator retention. Prior to their rebuild phase on the platform, BK Beauty was distributing approximately 200 product samples per month to creators. This figure has since been amplified to around 1,000 samples monthly.

Despite these challenges, BK Beauty reports that its current rebuild phase on TikTok Shop, now five months in, is progressing positively, though continuous learning remains a priority.

Strategic Creator Segmentation: Identifying Top Performers

BK Beauty employs a systematic approach to creator engagement, classifying creators based on their volume and impact, a methodology aligned with TikTok’s own tiered system. This segmentation is crucial for optimizing resource allocation and maximizing return on investment in creator partnerships.

"We classify creators by volume. This is what TikTok suggests. Not all creators are the same. Some drive a lot of GMV for the brand. Others produce much less, but in the aggregate it’s significant," Jauregui explained.

TikTok categorizes creators into levels L1 through L7. An L3 creator, for instance, is considered mid-tier, typically generating an average of $25,000 in monthly Gross Merchandise Volume (GMV) across all brands they partner with. The L7 creators represent the highest echelon of performers. BK Beauty’s strategy prioritizes engaging and retaining creators from the L3 level and above, recognizing their substantial influence on sales and brand visibility. This targeted approach ensures that marketing efforts are focused on those individuals who can deliver the most significant impact.

Expanding Horizons: The Ulta Beauty Marketplace Advantage

"We have developed a lot of creator relationships and a great deal of coverage. But we experienced a couple of blackout periods annually when people weren’t talking about us. Those periods were largely around tentpole events, such as Ulta’s ‘21 Days of Beauty’ event, the company’s big annual sale. Another was the annual Nordstrom Anniversary Sale. Both diverted share of voice to their event. And we weren’t relevant because we weren’t on those marketplaces."

BK Beauty’s initial focus within these new partnerships was the Ulta Beauty Marketplace. A significant win occurred during Ulta’s "21 Days of Beauty" event in March of the current year. The brand secured a premium placement on the event’s homepage, an opportunity that was leveraged through a compelling promotional offer: a 50% discount on a specific item for a single day. This strategic promotion successfully galvanized the creator community, driving substantial consumer interest and sales.

Within a mere 24-hour period, BK Beauty sold over 20,000 units of the featured product, making it the top-selling SKU on Ulta.com for that day. This success underscores the power of strategic partnerships and targeted promotions within a major retail ecosystem.

Channel Diversification: Balancing Direct-to-Consumer and Marketplace Sales
